How City Beach Reclaimed Organic Visibility in a Crowded Streetwear Market

Even a name as recognisable as City Beach can lose ground in search, especially when the same brands filling its shelves are also its biggest competitors online.

By 2024, City Beach's organic traffic was in decline, rankings were slipping across key categories, and previous SEO work wasn't showing ROI. StudioHawk was brought in with a two-phase brief: recover what had been lost, then scale growth across three markets. Here's the technical-first strategy that got them there.

In 2024, City Beach faced growing pressure from both branded competitors and global eCommerce giants, making it increasingly difficult to gain major visibility in organic search - a channel that had previously driven significant traffic and revenue.

The Need

City Beach has spent years building a genuine online presence across AU, UK and US, competing on streetwear and sportswear terms against the very brands it stocks. In 2024, that visibility started slipping. The challenge wasn't a single broken thing. It was a build-up of gaps across the site that only surfaced once performance started to slide.

The key challenges:
  • Pagination was blocking Google from deeper product pages
    • A crawl issue meant search engines couldn't reliably reach hundreds of product pages sitting beyond page one of category listings, capping visibility before any content or authority work could even take effect.
  • Over 100 collection pages carried no unique content
    • Category pages across three markets had little to nothing for Google to crawl, missing out on long-tail, commercial-intent searches like "hi-top sneakers" or "men's streetwear shoes"
  • Site navigation didn't match how customers actually searched
    •  The top navigation and content architecture had grown organically over time rather than being built around keyword intent, burying high-value pages instead of surfacing them
  • City Beach was competing with the brands on its own shelves
    •  Ranking against Nike, Adidas and New Balance, brands it retails alongside marketplaces like ASOS and JD Sports, meant head-term keywords were effectively off the table.
  • AU, Uk and US needed content that didn't repeat itself
    • A single set of category copy wouldn't hold up across three culturally different markets, and duplicating content risked cannibalising rankings between regions.

The Plan

The only way to fix a decline this broad was to rebuild in the right order. So we mapped a strategy around a simple principle: unblock what's stopping Google from crawling the site, then scale content and structure to win back ground.

Technical audit & pagination fixes
A deep-dive audit uncovered pagination issues blocking crawlers from deeper product pages, resolved first to unblock site-wide discovery before building anything new.
check
Al-powered content at scale
With 100+ collection pages needing unique, region-specific copy, a custom ChatGPT bot generated high-quality content tailored to each market without blowing the budget.
check
Navigation and taxonomy rebuild
Top navigation and content architecture were restructured around actual user behaviour and keyword intent, so high-value pages became easier to find and index.
check
Internal linking and authority flow
A strategic internal linking framework was rolled out to strengthen key pages and distribute authority across the site's content ecosystem.

The Execution

With the technical groundwork cleared, the real rollout began across three markets at once.
domain
Technical SEO First
Resolved pagination and crawlability issues that were preventing Google from accessing hundreds of deeper product pages, unblocking site-wide discovery before any new content went live.
domain
Content Rollout at Scale
Generated high-quality, region-specific copy for 100+ collection pages using a custom ChatGPT content creator, with each page to built to target long-tail, commercial- intent keywords.
domain
Intelligent Navigation Rebuild
Restructured the navigation menu based on actual user search behaviour, delivering a better user experience and stronger category page performance.
domain
Internal Linking Frameworks
Rolled out internal linking strategies that connected high-value pages, distributed link equity, and helped Google understand topical relationships across the site.
City Beach BTF
data_loss_prevention
One of the key SEO implementations for City Beach was introducing below-the-fold (BTF) content blocks on high-value collection pages.

Previously, these paged had little or no crawlable content - meaning they missed ranking opportunities for long-tail, commercial-intent queries like "hi-top sneakers" or "men's streetwear shoes."

We rolled out SEO-optimised content across 100+ collections using our custom ChatGPT bot. The content was tailored per region (AU,UK,US) and built to enhance indexability without disrupting the user experience.

The Challenges Overcome

Competing with the brands on its own shelves
City Beach doesn't just sell Nike, they compete with it. The same applies to Adidas and New Balance. Competing against brand-owned stores and large marketplaces like ASOS and JD Sports meant avoiding traditional head-term battles in favour of long-tail, intent-driven keywords and collection-based optimisation.

Search results shifting under our feet
Search results began shifting toward product listings and shopping carousels, reducing visibility for traditional collection pages. We adapted quickly, targeting long-tail and informational queries that still surfaced traditional organic results.

Three markets, one brand voice
With three different markets, AU, UK and US, content had to be unique, relevant and culturally aligned. A single copywriting approach didn't work, so a custom ChatGPT bot ensured localised copy for each region, avoiding duplication and improving engagement.

The Results

Recovery to growth: By the end of the 12-month campaign, City Beach didn't just stabilise, they grew. Total impressions rose 36%, clicks climbed 20% with non-branded clicks up nearly 40%, and organic sessions increased 15%, signalling stronger engagement across every key metric.

Revenue tied to the work: The turnaround wasn't just visibility for its own sake. Organic revenue share lifted  8%, tying the technical fixes, content rollout and architecture rebuild directly to the bottom line, across a period where the business went from performance freefall to measurable YoY growth.
